Identify every tool behind the sellable product
Map the body, neck, base, lid shell, button, slider, straw, handle, gasket, decorative parts, inserts, assembly fixtures, leak-test fixtures, and packaging. Some established body processes use supplier-owned standard tooling; a unique plastic lid can require several injection tools; embossed graphics may need dedicated dies or fixtures. Ask for a tooling list tied to drawing numbers and component revisions.
Distinguish production tooling from prototypes and temporary jigs. A machined or additive prototype may validate shape without proving cycle time, shrinkage, polish, color, sealing, or production material behavior. The tooling quotation should state cavities, planned material, expected life or maintenance basis, included trials, modification allowance, sample quantity, storage, and any consumable or replacement parts.
Separate NRE, unit cost, and landed cost
Non-recurring engineering can include industrial design support, 3D modeling, drawings, prototype work, tooling, gauges, test setup, and packaging structure. Recurring unit cost includes product materials, molding or forming, coating, decoration, assembly, accessories, and pack-out. Testing, inspection, freight, duty, tax, storage, damage, and finance complete landed cost. Compare quotations only after aligning these categories.
Model cost at realistic volume by SKU, color, and artwork, not only total annual ambition. A low unit quote at a high break may create excess inventory, while a higher unit price on an established platform can reduce cash and launch risk. Calculate contribution after freight and fulfillment, then allocate tooling over a conservative volume rather than an optimistic lifetime forecast.
Understand what creates MOQ
MOQ can be driven by steel or resin purchasing, coating batch, Pantone color preparation, decoration setup, mold efficiency, packaging print runs, assembly planning, or carton configuration. One order of 5,000 units split into ten colors and five logos is not operationally equivalent to one color and one logo. Request MOQ per model, component, color, artwork, packaging version, and order.
Ask whether a pilot quantity can use neutral components, digital decoration, labels, or standard packaging before full-volume production. This can validate demand without pretending the final mass-production cost applies. If a supplier offers a quantity below the efficient batch, document surcharges, color tolerance, yield, leftover material ownership, and whether later orders must meet a different minimum.
Contract ownership, access, and maintenance
A payment receipt does not define tooling rights. The agreement should identify each tool, owner, permitted products and customers, physical location, access, marking, confidentiality, maintenance, storage term, inactivity process, modification authority, insurance or loss treatment, and end-of-life disposition. Local legal advice is appropriate when tooling and intellectual property are material to the business.
Clarify whether tooling can move to another approved facility and what technical files or validation would be needed. Some production systems depend on factory-specific machines, processes, or know-how, so physical possession alone may not recreate the product. Require approval before repairs or modifications that can change dimensions, surface, fit, capacity, or appearance.
Approve trials and protect repeatability
Define T0, T1, or equivalent trial objectives in plain language: dimensional review, assembly, leakage, appearance, cycle stability, material, and production-intent sample. Record defects and corrections against the drawing. A polished single sample should not close a tool if the process cannot consistently produce acceptable parts. Pilot data and capability around critical dimensions matter more than the label assigned to a trial.
After approval, create a tooling register with photographs, IDs, location, component, revision, approval date, maintenance records, and product status. Link it to the golden sample and BOM. At reorder, review tool condition and proposed component changes before price confirmation. This turns tooling from a one-time invoice into a controlled production asset.
